The business doesn't need more from you. It needs to stop depending on you.
Everyone comes to you because you usually have the answer. It feels like leadership.
It's actually the beginning of dependency.
You already know where this ends.
The thinking never fully stops.
Your calendar belongs to everyone else.
People increasingly come to you for clarity.
Difficult decisions drift upwards.
Time away creates anxiety instead of recovery.
The business feels lighter when you're there and heavier when you're not.
You care deeply about your people.
You aren't controlling.
You aren't micromanaging.
You genuinely want them to succeed.
Yet somehow the organisation needs more and more of you every year.
And less seems to happen without you.
Most leaders believe they have a workload problem.
Or a delegation problem.
Or a boundaries problem.
They tell themselves they just need better people.
More resilience.
A holiday.
To switch off.
I don't believe that's what's happening.
I believe you've become the place people come to borrow certainty.
Over time your clarity became organisational clarity.
So every answer you provide makes you slightly more indispensable.
Every difficult decision that comes back to you teaches someone else not to make the next one.
Not because your people aren't capable.
Because people adapt to the environment they experience.
If the environment teaches them that clarity lives with you... that's exactly where they'll keep looking for it.
The irony
The better leader you become...
The more likely you are to create a business that depends on you.
Not intentionally.
Simply because you're the clearest thinker in the room.
Eventually success creates the very thing you wanted to avoid.
The business doesn't just rely on your decisions.
It relies on your thinking.
Your confidence.
Your interpretation.
Your presence.
And that comes at a price.
Your ability to be mentally present at home.
Your capacity to think clearly about the future rather than constantly responding to today.
For nearly twenty years
I've worked with founders, CEOs, partners and senior leaders.
Across global organisations, high-growth companies and elite sport.
On the surface they looked very different.
Underneath, the pattern was almost always the same.
Everyone assumed the answer was helping the leader carry more.
I wasn't interested in that.
I became interested in why the business needed carrying in the first place.
Everything I do starts with one belief
People don't rise to expectations.
They adapt to the environment around them.
If your environment teaches people to wait for your answer... they will.
If it teaches people to think together... they will.
Leadership isn't becoming better at carrying the organisation.
It's creating the conditions where the organisation becomes better at thinking without you.
Imagine a business that moves forward without waiting for you.
Imagine leaving work knowing the business won't slow down because you're not there.
Imagine decisions happening without waiting for your approval.
Imagine finishing the day with enough mental bandwidth to be fully present with your partner. Your children. Your friends. Your own thoughts.
Because the business no longer depends on your clarity to function.
